Most commercial diagnostics we inherit from a previous engagement describe the org chart, not the actual flow of an opportunity from first contact to closed revenue. We start from the second thing: pull real pipeline data, interview the people actually doing the work, and map where opportunities genuinely stall.

This stage routinely surfaces uncomfortable findings — a sales process that exists on paper but isn't followed, a marketing function generating volume the sales team doesn't trust, a leadership team measuring different numbers than the ones actually driving the business. We report these plainly rather than softening them into a more comfortable narrative.

The output is a written diagnostic, not a slide deck of encouraging observations. Where the data contradicts the organization's own story about itself, we say so before recommending anything.
